If you run a plumbing, HVAC, or any other trades business, you know where your evenings go. Quotes that never got sent. Invoices nobody chased. A lead from Tuesday that still has not been called back. The jobs themselves are fine. The office work is what eats you.
The story: a trades company that runs on automation
Zapier, a software tool that connects the apps a business already uses so tasks run on their own, just published a story about 3R Plumbing & Mechanical, an HVAC and plumbing company. The piece covers how the company runs its operations on Zapier and its newer generation of automated workflows, which Zapier calls Next-Gen Zaps.
What grabbed me is the scale of it. This is an owner who built a $3.8 million HVAC and plumbing business in less than five years, using intelligent automations with touches of AI to amplify what his team could do. He was laser-focused on one question for every automation: does this save time or drive revenue? If the answer was no, it did not get built.
The filter is the whole story
My take is the software matters far less than the discipline. Most owners I meet who try automation do it backwards. They build whatever looked easy in a tutorial, end up with a pile of half-working tools, and conclude automation is a waste of time.
The filter fixes that. Lead follow-up passes the filter, because a lead that gets a fast response becomes a booked job more often. Invoice reminders pass, because money comes in sooner. Review requests pass, because reviews bring more calls. A fancy dashboard nobody opens fails, and so does any workflow you cannot tie to hours saved or revenue earned.
Run that test on every piece of software in your business this month. In my experience, most owners find two or three tools they pay for that would fail it.
High-tech tools in low-tech industries
I love this pattern, and I have believed in it for years: high-tech tools in low-tech industries win. Most trades companies still run on paper, whiteboards, and the office manager's memory. The owner who puts even basic automation behind the phones and the follow-up pulls ahead, because so few competitors bother.
My bet is this gap widens every year. The tools keep getting cheaper and easier, so the cost of being the automated shop in your market keeps dropping while the advantage stays the same.
This applies well beyond the trades. If you run a dental practice or a clinic, your bottleneck is the same office work: recall reminders, no-show follow-up, new patient intake. The filter works identically. Automate what fills the schedule or collects the money, skip everything else.
This is exactly how we run paid ads
The way I see it, the same filter belongs on your marketing. We run Google and Meta ads for home services companies, clinics, and other service businesses, and we have been a Google and Meta Partner for over 10 years. The campaigns that perform are the ones wired into a system, and the ones that disappoint are usually sending good leads into a manual office that drops them.
Here is what that system looks like in practice. A lead comes in from an ad, an automation texts the customer within a minute, the call gets booked, and the booked job gets reported back to Google and Meta so the platforms learn which clicks turn into paying work. Every step either saves your office time or drives revenue. Same filter, applied to ad spend instead of office work.
I expect more owners in the trades to figure this out over the next couple of years, and the ones who move first will get the better economics. Faster follow-up closes more of the leads you already pay for, and better tracking teaches the ad platforms to find more of your best customers. From managing multiple millions in ad spend over the past decade, I can tell you those two things move cost per job more than any clever ad copy does.
How to prepare your business
1. Write down the three office tasks you repeat daily, then automate the one closest to revenue.
2. Set up an instant text or alert for every new lead so callbacks happen within minutes.
3. Connect your booking or invoicing software to your ad accounts so you know which ads bring paying jobs.
4. Cancel one tool this month that neither saves time nor drives revenue.
If you want your Google and Meta ads wired into this kind of system, that is the work we do every day at North Digital, and I am always glad to talk it through.
