You own a service business. Maybe a plumbing company, a dental practice, a clinic. And lately someone has probably told you that you need to show up in ChatGPT, or you'll be invisible in a year. Then they mention a new acronym: AEO.
AEO stands for answer engine optimization. In plain English, it's the work of getting your business mentioned when someone asks an AI chatbot like ChatGPT or Claude a question, the same way SEO tries to get you ranked on Google.
This week, HubSpot, a major marketing software company whose blog is one of the most read in the industry, published a full breakdown of what AEO actually costs. The short version: anywhere from about $30 per month for a monitoring tool you run yourself, up to $15,000+ per month for a full-service agency program.
What the numbers actually look like
HubSpot's guide splits the market into a few buckets. Self-serve monitoring tools run roughly $29 to $489 per month, and most of them only track where your brand shows up in AI answers. They report. Your team still does all the work.
Done-for-you agency programs are where it gets expensive. HubSpot puts one-time audits and sprints starting around $3,000, with ongoing managed programs at roughly $9,000 to $15,000+ per month. Even the mid-range tier, at $1,500 to $5,000 per month, only buys you modest content production and reporting on top of monitoring.
HubSpot also notes that the most expensive piece is off-site authority building: earning mentions on the review sites, industry press, and forums that AI engines trust. That work is slow, ongoing, and labor intensive. It's the main reason the top-tier programs cost what they do.
My take
Here's where I land on this, and I won't water it down. For some businesses, spending five figures a month on AEO makes sense. Big brands, national players, companies with huge content teams. For the typical service business owner reading this, it doesn't. Not yet.

It's a fraction of what HubSpot says a full AEO program costs, and my bet is you'll see a better, faster, more measurable result from it.
The way I see it, paid ads are extremely defensible in the AI era. When someone in your town needs an emergency plumber or a dentist who takes their insurance, a well-built Google Ads campaign puts you in front of them at the exact moment they're ready to buy. You know what you spent, you know what you got, and you can adjust next week. AEO can't give you that feedback loop today. You could spend $10,000 a month for six months and struggle to point at a single booked job that came from it.
Who should actually consider AEO
I'm not saying AEO is fake. HubSpot's own guide says AEO works best alongside SEO, and that matches my read. If you're a larger operation with your paid ads already producing steady customers, your tracking in order, and budget left over, testing a monitoring tool at $30 to $50 a month is a cheap way to learn.
But in my experience running Google and Meta campaigns for service businesses for over a decade, the owners who win are the ones who master one channel that reliably produces customers before they chase the next shiny thing. If you're not getting regular customers from paid ads right now, that's the gap. Fix it first. AEO at agency prices is a luxury purchase, and I expect it to stay one for local service businesses for a while.
How to prepare your business
1. Audit your current Google Ads account this week, or get someone qualified to do it, and confirm every dollar is tied to tracked calls and form fills.
2. If you're not running paid ads at all, price out a starting budget around $4,000 per month all-in before you spend a dime on AEO.
3. If you're curious about AI visibility, ask ChatGPT what it recommends for your service in your city and note whether you appear. That test is free.
4. Only after paid ads are producing steady customers, consider a low-cost AEO monitoring tool in the $30 to $50 per month range to watch the space.
